In recent weeks, the topic of gamification has been picked up by various mass media outlets (including Spiegel Online, TAZ, FAZ) and critically examined in many cases.
The coverage surrounding the GamificationDay in Cologne, at which I participated with a talk on gamification in industrial manufacturing, also took a critical stance on the subject.
A common point of criticism is the use of playful elements to drive people toward greater productivity and faster, more efficient work — possibly without regard for the physical or psychological burden placed on employees. This aspect highlights the ethical and moral responsibility involved in integrating gamification elements into production processes. There are thought-provoking examples: such as the "electronic whip" case I critically highlighted in my talk and which was also covered in the FAZ article — an efficiency monitoring system in a laundry facility at a Disney theme park. This system displayed employee efficiency percentages on monitors and compared them against a near-unattainable ideal. The resulting performance pressure was so intense that some laundry workers even took health risks to avoid scoring poorly in the efficiency assessment.
This negative example demonstrates the necessity of involving employees early in the design process for gamification mechanisms and taking the resulting feedback seriously. This gives those responsible important insights into the suitability and perception of the playful elements — feedback that should, if necessary, lead to certain mechanisms not being pursued further. This user-centered process is a core component of Usability Engineering, but is sometimes neglected in gamification projects, which can result in a lack of acceptance among employees. These concerns are also reflected in Gartner's assessment that around 80% of gamification initiatives will fail to meet their objectives.
An important point that is unfortunately often overlooked in critical discussions is the distinction between extrinsic and intrinsic motivation in employees. While the former is driven by external incentives (e.g., bonus payments, management directives), intrinsic motivation to do something arises from pure self-purpose — because it is enjoyable, challenging, or fulfills certain interests.
These observations already suggest that not every process or activity is equally well-suited to being enriched with playful elements. This implies that it may first be necessary to redesign processes to make them more game-like. In addition, it is of course desirable to use playful elements that have a positive effect on employee satisfaction — by making a process more engaging, supporting learning, or setting other intrinsic incentives. When this succeeds, the full potential of gamification becomes apparent. Successful implementations include, for example, the therapeutic game app "Superbetter" by game designer Jane McGonigal, and the scientific puzzle game "Foldit", which supports research into HIV and cancer treatment.
Another critical aspect of integrating playful mechanics is the design of social game elements: some mechanisms intensify competition between individuals, while others foster social interaction and teamwork. For this reason, game mechanics must be carefully selected to avoid harmful effects.
Some gamification mechanisms also require the (at least temporary) storage and processing of personal data. In such cases, it is important to create transparency — clearly explaining to employees what data is collected, in what context, and for what purpose. Failing to do so risks creating skepticism toward the system on the employees' side. For this reason, works councils and data protection officers (where applicable) should also be involved early in the process to represent employee interests.
To summarize: the key takeaway is that for gamification elements to be successfully established in non-game contexts, it is essential to involve the employees working in that context early in the design process and to determine their opinions and requirements. Otherwise, gamification mechanisms risk failing due to a lack of acceptance or misaligned objectives.
